Pull Request

Description

The .gtrconfig trust code hashes command definitions with shasum -a 256. This PR adds a small helper that uses shasum when it exists and falls back to sha256sum otherwise. Both produce the same SHA-256 digest, so existing trust markers stay valid.

  • lib/hooks.sh: new _hooks_sha256 helper, used for the content hash and the trust key.
  • lib/commands/init.sh: the generated bash/zsh and fish trust helpers get the same fallback (<func>_sha256), so gtr cd postCd hooks agree with git gtr trust.
  • Tests: a path_without_command helper in tests/test_helper.bash mirrors PATH without one command. New tests in tests/hooks.bats and tests/init.bats check that trust works without shasum and that the digest matches the shasum one.

Motivation

shasum is a Perl script. Alpine, and Fedora/RHEL with only git-core, ship sha256sum but not shasum. There, the hash is an empty string, git gtr trust fails with mv: ... are the same file, and .gtrconfig hooks never run.

Fixes #203

Type of Change

  • Bug fix (non-breaking change that fixes an issue)
  • New feature (non-breaking change that adds functionality)
  • Breaking change (fix or feature that would cause existing functionality to not work as expected)
  • Documentation update
  • Code refactoring (no functional changes)
  • Other (please describe):

Testing

  • bats tests/: 563 tests, 0 failures.
  • With the lib/ changes reverted, the 2 new tests fail (shasum: command not found); with them applied, they pass.
  • shellcheck bin/gtr bin/git-gtr lib/*.sh lib/commands/*.sh adapters/editor/*.sh adapters/ai/*.sh: clean.
  • ./scripts/generate-completions.sh --check: up to date.

Manual Testing Checklist

Tested on:

  • macOS
  • Linux (specify distro: Ubuntu)
  • Windows (Git Bash)

Core functionality tested:

  • git gtr new <branch> - Create worktree
  • git gtr go <branch> - Navigate to worktree
  • git gtr editor <branch> - Open in editor (if applicable)
  • git gtr ai <branch> - Start AI tool (if applicable)
  • git gtr rm <branch> - Remove worktree
  • git gtr list - List worktrees
  • git gtr config - Configuration commands (if applicable)
  • Other commands affected by this change: git gtr trust, git gtr init

Test Steps

  1. Create a repo with a .gtrconfig that defines hooks.postCreate = echo HOOK-RAN.
  2. Hide shasum from PATH and run echo y | git gtr trust.
  3. Run git gtr new feat --no-fetch --from HEAD with the same PATH.

Expected behavior:

The commands are marked as trusted and the postCreate hook prints HOOK-RAN.

Actual behavior:

Before: git gtr trust fails with mv: ... are the same file and the hook never runs. After: trust succeeds and the hook runs.

Breaking Changes

  • This PR introduces breaking changes
  • I have discussed this in an issue first
  • Migration guide is included in documentation

Checklist

  • I have read CONTRIBUTING.md
  • My code follows the project's style guidelines
  • I have performed manual testing on at least one platform
  • I have updated documentation (README.md, CLAUDE.md, etc.) if needed
  • My changes work on multiple platforms (or I've noted platform-specific behavior)
  • I have added/updated shell completions (if adding new commands or flags)
  • I have tested with both git gtr (production) and ./bin/gtr (development)
  • No new external dependencies are introduced (Bash + git only)
  • All existing functionality still works

Additional Context

The init cache schema stays at init=6, so existing shells keep their cached integration until it is regenerated (for example with git gtr init bash). Bumping the schema would also change the setup snippet in the README and help text, so this PR leaves that choice to the maintainers.

Walkthrough

Runtime hook trust checks and generated Bash, Zsh, and Fish integrations now use SHA-256 helpers that fall back to sha256sum when shasum is unavailable. Shell initialization markers change from init=6 to init=7.

Changes

Trust hashing

Layer / File(s) Summary
Runtime trust hashing
lib/hooks.sh, tests/test_helper.bash, tests/hooks.bats
Runtime hook-content and trust-key hashing use a shared SHA-256 helper. Test support and coverage verify trust-marker operations when shasum is unavailable.
Generated shell trust helpers
lib/commands/init.sh, tests/init.bats, lib/commands/help.sh, README.md, CHANGELOG.md
Generated POSIX-shell and Fish trust helpers use the same fallback. Tests cover trust checks and Fish postCd hooks without shasum. Initialization markers in the help text and README change to version 7; the changelog records the updates.

Priority: Normal

Estimated code review effort: 3 (Moderate) | ~25 minutes

Change: Bug fix · Severity of issue fixed: Medium

Suggested reviewers: helizaga

Merge Risk: Moderate · up to 0381e

The test suite can fail on supported macOS installations even when the trust fallback works as intended. Add the availability skip before merging.

Security architecture risk: Minimal · up to 0381e

The fallback preserves explicit, repository-scoped approval and existing trust markers. No material new security risk was identified. Already-cached shell helpers may still need refreshing.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — A repository contributor can supply candidate commands through .gtrconfig, but the reviewed path still requires local approval bound to the repository instance and captured definitions. Approved hooks execute with the invoking user's shell authority, including in generated postCd integrations. The fallback enables this existing approved behavior on additional host environments rather than granting a new privilege class.

Trust Boundaries and Controls

  • observed — When neither hash utility exists, the new helpers return failure and the trust consumers reject repository hooks. Successful checks still require a regular marker file whose contents match the canonical configuration path; Fish additionally rejects an empty derived key.

Resilience and Maintainability Implications

  • observed — The fallback copies the pre-existing pipeline pattern in which cut follows the hash utility. The helpers do not independently validate the utility's exit status or digest shape. Cache publication also remains a direct file write. These are existing failure-handling limitations; the inspected comparison does not establish an introduced approval bypass.

Hardening Proposals

  • proposed — As defense in depth, validate hash-provider success and the expected digest format consistently in runtime and generated helpers. This would strengthen failure containment without implying that this PR introduces a verified vulnerability.

Full details: Title check

Explanation

The title "fix(hooks): fall back to sha256sum when shasum is not installed" matches the main change. The raw summary and PR objectives show that the PR adds SHA-256 helpers that use shasum when available and otherwise use sha256sum, covering .gtrconfig content hashes, trust keys, and generated Bash/Zsh and Fish trust helpers. The title is specific, concise, and follows conventional commit style. It does not cover the init=7 schema bump or the test-helper changes, which is expected for a short title.

Full details: Linked Issues check

Explanation

Issue #203 requires .gtrconfig trust to work without shasum when sha256sum exists. The reviewed head meets this requirement. lib/hooks.sh adds _hooks_sha256. It uses shasum -a 256 when available, otherwise sha256sum. _hooks_content_hash and _hooks_reviewed_trust_key now call this helper, so the content hash and trust key no longer depend on shasum. lib/commands/init.sh adds the same fallback as __FUNC___sha256 for the generated POSIX (Bash/Zsh) trust helpers and as a Fish function. The generated content-hash and trust-key functions call it. This covers the gtr cd postCd helpers that the issue lists. The digest is the same SHA-256 digest in both tools, so existing markers remain valid. The PR reports new tests in tests/hooks.bats and tests/init.bats that hide shasum from PATH. I did not re-read those test bodies in this pass. I rely on the PR description and the summary for them, and the previous review also confirmed them. Minor residual point, not a #203 requirement: when neither tool exists, _hooks_sha256 returns 1, but the caller's pipeline status comes from cut and can still succeed.

Full details: Out of Scope Changes check

Explanation

The code changes stay within #203. They are the _hooks_sha256 helper and its callers in lib/hooks.sh, the generated shell helpers in lib/commands/init.sh, and the tests for the no-shasum path. The init=6 to init=7 bump in README and lib/commands/help.sh follows from the changed generated helpers. The schema bump makes older shell caches regenerate. The CHANGELOG has a second bullet about canonicalizing temporary repository paths in an integration test helper. That is unrelated to #203. The PR's test-helper summary shows only the added path_without_command helper, so this change is not evidenced in the PR diff. The line is documentation only and does not change code behavior, so it does not show an unrelated code change. Its accuracy should still be checked before merge.

Add a Fish fallback regression test.

The existing trusted Fish test inherits the ambient PATH. It does not force shasum to be absent while keeping sha256sum available. The Bash test does not cover the separate generated Fish helper. Add the regression test beside the existing trusted Fish test in tests/init.bats.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Use the portable hash helper for both hook-test expectations.

The hash-consistency tests in tests/hooks.bats:55 and tests/hooks.bats:67 invoke shasum -a 256 directly. On the PR’s Linux target, those tests fail when shasum is absent, even though the production fallback can use sha256sum. Replace both expected-value calculations with the corresponding portable helper. The test at tests/hooks.bats:72-94 already uses _hooks_file_hash; no production change is required.

…fallback

The generated helpers now hash with the sha256sum fallback, but an existing
cache stamped `init=6` still serves helpers that call shasum directly, and the
documented rc snippet sources it without regenerating. Bump the schema to 7 in
`cmd_init`, the help text and the README.

Add a fish regression test that runs the generated postCd helper with shasum
removed from PATH and sha256sum still available, and a changelog entry.

Rebased onto main after #207 and #211. Those PRs changed the trust key (v3, with repository identity and definition snapshots). The rebase keeps that logic and routes every hash through the sha256sum fallback: _hooks_sha256 in lib/hooks.sh, and __FUNC___sha256 in the generated POSIX and Fish helpers. main already sets the cache schema to init=7 and that isn't released yet, so the schema stays at 7.

The generated trust check now takes the hook definitions as a third argument, so the bash test passes $(gtr_hooks_read_definitions ...) like the generated hooks do. The shasum tests fail on main and pass on this branch. The rest of tests/ matches main here, apart from four tag and _worktree_path_for_ref tests that also fail on main in this environment.

Skip this test when sha256sum is unavailable.

On a macOS installation without GNU coreutils, removing shasum leaves no hash command. The trust check then fails, so the test suite fails on a supported platform. (raw.githubusercontent.com)

Add the sha256sum availability check used by the Fish test.
